Just going off my own experiences, one of the worst things that can happen to a person is losing trust in their boss. If you get demoted, you will not trust your boss anymore and you may start behaving in ways that are counter productive. It becomes more about saving face than doing your job well. (And it's tempting to think that those are the same thing, but they are not.)
