Probably leveraged underground contacts with organized crime
Likely that some foreign hacking group already had fairly deep access to Sony...but was just sitting on it until someone (North Korea?) had a good reason ($$$) to leverage that access. Once North Korea gave the word ($$$) then the hacking group opened the flood gates.

Or - North Korea just put a lot of training into a dozen people...that would be very doable, and also very likely.
