We just did this in Dec with 28 people
We had three tables for dinner - an adult table with 10 adults and two small kids under 4, a young adult table with 8 ages 16-24, and a kid table with 8 kids ages 5-15. We could essentially ignore the kids because the waiters at their tables took care of them. This was very nice. If I could give you one main piece of advice it would be to organize eating like this because it makes the cruise much more of a "group" event rather than an individual family event. It also makes dining much more enjoyable for the adults.

For excursions everyone who wanted to do the same excursions signed up to go on the same trip, others did their own things.

On the boat, particularly on sea days, people would just make plans about what they wanted to do and get together with whoever wanted to do that thing. Generally the adults got together in the games room with several others to play games. The kids went off and ate tons of ice cream and pizza, watched movies, and hung out at the kid activity places. Lots of hanging out in hot tubs or in pools and chatting. Our family did an on-board escape room one day. Generally about half of us would get together for the shows each night and sit together.

What I realized is that most of the time there are so few interesting things to do on the ship that most of us ended up in the same places on board anyway, and usually that was either getting ice cream, getting pizza, in a pool, at a show, or at some other activity like karaoke.

Communication can be a little tricky if you don't have wifi or some other way to communicate, but it is not terrible. Our staterooms were all along one hallway so it was not too far to run down to the other rooms and get together for things.
