I’ve been told the collagen and other fats start to break down at 203.
I think 4 hours at 275 is plenty of time for those things to get to 203 and break down. So I’m thinking maybe you just overcooked them.

yeah, the bones pulled away easily so I'm guessing that means the collagen broke

Collagen breaks down well before that. I think it’s fully dissolved by 185 (assuming you cook low enough).

I do it perfectly. 350 for 65 minutes covered with 1/3 cup water in the sheet..

350 for 3 hours. Double wrap not triple. Cook on grill after for 5-10 min.

You can get a Pit Boss pellet smoker/grill for a decent price at Lowe’s.
