One possibility.

The 4 team playoff model forces the Big 12 to expand, and therefore take BYU. BYU as a member of the Big 12 puts together a spectacular season and makes the 4 team playoff.

The 8 team playoff means that the Big 12 doesn't have to expand. BYU as a non P5 independent cannot generate enough respectable wins to finish in the top 8.
